How document generation agents work
A document generation agent follows a pipeline:
1. Receive a trigger and context
The agent is triggered by an event or request:

- A user asks "generate a QBR deck for Acme Corp"
- An API call from your internal tooling
Along with the trigger, the agent receives context: which customer, what time period, what document type, and any special instructions.
2. Gather data from source systems
The agent uses tool calling to pull data from your stack:
- CRM (Salesforce, HubSpot) — deal details, contacts, account history
- Analytics (Mixpanel, Amplitude, internal dashboards) — usage metrics, engagement data
- Finance (Stripe, QuickBooks, internal reporting) — revenue, invoicing, payment history

This is where the agent differs from a template with mail merge. It doesn't just insert values into placeholders. It reasons about which data points are relevant and how to present them for the specific audience and document type.
3. Generate the document
Using the gathered data and a document template, the agent produces:
- Narrative sections — executive summaries, recommendations, analysis written in natural language

4. Review and deliver
The agent routes the draft for review:
- Sends to the document owner in Slack or email with a summary of what was generated and which data sources were used

→ Review agent (checks for consistency, missing data, and compliance)

Each agent specializes, and the orchestrator coordinates. This produces the highest quality output but requires more engineering to set up.
Common mistakes
Mistake 1: Skipping the template. Giving the LLM full creative control over document structure produces inconsistent results. Always provide a template or structured outline, even if it's flexible.
Mistake 2: Not citing data sources. When a QBR says "usage increased 34%," the reviewer needs to know where that number came from. The agent should annotate or footnote every data point with its source system and timestamp.
Mistake 3: Generating legal documents without review gates. Contracts, SOWs, and compliance filings must have mandatory human review. The agent drafts; a human approves. Never automate the approval step for legal documents.
Mistake 4: Ignoring version control. Generated documents should be stored with metadata: which template version, which data snapshot, which model, and who approved the final version. This matters for auditing and reproducing documents later.
Getting started
Start with the document your team creates most frequently and finds most tedious. For most companies, this is either weekly reports or sales proposals. Build the agent for that one document type, validate quality over 2–4 weeks, then expand to the next document type.
The goal isn't to remove humans from document creation. It's to shift their role from writing to reviewing—which is faster, more consistent, and a better use of their judgment.
