AI sales agents can send thousands of personalized cold emails per day. But volume without quality just burns your domain reputation. Here are the template frameworks that consistently produce 5–15% reply rates when used with AI personalization.
The problem-agitate-solve (PAS) template
This is the highest-performing cold email structure across industries. AI agents excel at it because each section can be personalized with prospect research.
Line 1 — Problem: Reference a specific challenge the prospect likely faces, based on their role, industry, or recent activity. AI agents research LinkedIn, company news, and job postings to find real triggers.
Line 2–3 — Agitate: Quantify the cost of the problem. Use industry benchmarks or data points. "Most [role] teams spend X hours/week on [task]" or "Companies your size typically lose $X/quarter to [problem]."
Line 4 — Solve: One sentence on how you address this. Don't pitch features—frame it as a result. "We help [similar companies] [achieve outcome] in [timeframe]."
Line 5 — CTA: Single, low-friction ask. "Worth a 15-minute call this week?" or "Want me to send a 2-minute walkthrough?"
Total length: 4–6 sentences, 60–90 words. Shorter emails get higher reply rates.
The trigger-based template
Trigger events are the highest-converting cold email hook. AI agents monitor signals and fire personalized emails within hours of the trigger.
High-performing triggers:
- Company just raised funding → "Congrats on the Series B. Most teams at your stage start investing in [your category] around now."
- New executive hire → "Saw you just joined [Company] as [Title]. When [role] leaders come in, [problem] is usually top 3 on the list."
- Job posting for a relevant role → "I noticed [Company] is hiring [relevant role]. Teams usually hire for this when [problem] is growing."
- Product launch or expansion → "Saw [Company] just launched [product]. Scaling [your category] usually becomes critical at this stage."
AI agents can monitor 10,000+ accounts for triggers and send personalized outreach within hours—something no human SDR can match.
The social proof template
Works best for mid-market and enterprise prospects who need validation before engaging.
Structure:
- Brief reference to their situation (1 sentence)
- "[Similar company/competitor] was dealing with [same problem]"
- "They [achieved specific result] using [your approach]" (include a number)
- "Would it make sense to explore if this fits [Company]?"
The AI agent selects the most relevant case study based on the prospect's industry, size, and persona. A SaaS CEO gets a SaaS case study; a healthcare director gets a healthcare example.
The follow-up sequence framework
The first email gets 2–5% reply rate. Follow-ups bring total campaign reply rate to 10–15%. Here's the sequence that works:
Email 1 (Day 0): PAS or trigger-based template. Full context.
Email 2 (Day 3): New angle. Share a relevant stat, article, or insight. "Quick follow-up—this [stat/article] reminded me of [their situation]." Don't just bump.
Email 3 (Day 7): Social proof. Case study or specific result from a similar company.
Email 4 (Day 14): Value-add. Share something genuinely useful—a benchmark report, template, or insight—with no ask attached. "Thought this might be useful regardless."
Email 5 (Day 21): Breakup email. "I'll assume the timing isn't right. If [problem] comes back up, here's a [resource] that might help." This email often gets the highest reply rate because it removes pressure.
AI agents manage this entire sequence per prospect, adjusting timing based on engagement signals (opens, clicks, website visits).
Template mistakes that kill deliverability
Avoid these patterns that trigger spam filters and hurt your domain reputation:
- Overlong emails: Keep under 100 words. Every word above that reduces reply rate.
- HTML-heavy formatting: Plain text outperforms styled emails in cold outreach 2:1.
- Multiple CTAs: One ask per email. Two CTAs halve your response rate.
- Generic personalization: "I saw your LinkedIn profile" isn't personalization. Reference something specific—a post they wrote, a decision they made, a challenge in their industry.
- Sending too fast: Ramp up volume gradually. New domains should send 20–30/day for the first two weeks, then scale to 50–100/day.
Setting up your AI agent for success
Give the agent these inputs for best results:
- ICP definition: Company size, industry, titles, and disqualification criteria
- Messaging guidelines: Your value prop, key differentiators, and words to avoid
- Case studies: 3–5 examples with specific metrics, segmented by industry/persona
- Tone examples: 3–5 emails you've written that reflect your voice
- Objection handling: Common pushbacks and how to respond
The agent uses these to generate personalized emails at scale while staying on-brand and on-message.
