How to automate notifications & escalation
Tell the right person the right thing at the right moment — and stop telling everyone everything.
In short
What notifications & escalation means in practice.
Notifications are where automations earn or lose the team’s attention. An alert that arrives with the context and the next action is a gift; twelve alerts an hour with no ranking are a muted channel within a week, and then the one that mattered is missed too.
The capability is less about sending messages than about deciding not to: what is urgent enough to interrupt, what can wait for the daily digest, what should escalate when ignored, and who should never be in the loop at all.

How it works
Step by step.
Tiers, not one firehose
Three levels: interrupt (page or DM now), inform (channel post), digest (batched daily or weekly). Every automated message is assigned a tier by rule, and the tier decides channel and timing.
One message, one action
Each notification names what happened, why it matters, and the one thing to do — with a button or link that does it. Messages without an action are reports, and belong in the digest.
Route by audience table
Who gets what lives in a table: category × severity → channel, people, hours. The on-call rotation and the finance lead’s vacation are edits to the table, not to the workflow.
Escalate on silence
An interrupt-tier message that is not acknowledged within its SLA goes to the next person, then the next. Acknowledgement is a click, and the ladder is finite.
By tool
How it is built, by tool.
The step is the same whichever tool runs it; this is where it lives in each. We build in the one that fits your accounts and budget, and you own the result.
- n8nSlack, Gmail, Microsoft Teams and SMS nodes; Schedule Trigger for digests; a Google Sheet for the audience table; Wait for acknowledgement.
- MakeSlack/Teams/email modules with a Router for tiers, scheduled scenarios for digests.
- ZapierSlack/email actions with Paths for tiers; Digest by Zapier for batching.
- CodeA notification service with templates, tiers and an escalation scheduler; PagerDuty or Opsgenie for the interrupt tier.
Where it goes wrong
The failure modes we design against.
Everything is urgent
If every message interrupts, none does. Default to the digest; promote to interrupt by explicit rule.
Notifications without an action
‘FYI: 14 tickets classified’ trains people to ignore the bot. Say what to do or say it in the digest.
Hard-coded recipients
The person who set up the workflow leaves and the alerts go to nobody. Audience in a table, reviewed quarterly.

FAQ
Questions people ask.
How do I stop automated alerts from being ignored?
Tier them (interrupt, inform, digest), attach the next action to every interrupt, batch everything else, and escalate on silence. Fewer, better messages beat more messages every time.
Can notifications go to different people by type?
Yes — an audience table maps category and severity to channels and people, including business hours and on-call rotations, and is edited without touching the workflow.
Slack, email or SMS?
Slack or Teams for the team’s working hours, email for records and external parties, SMS or a paging tool only for the interrupt tier. The tier decides, not the sender.
