Inbound Lead Qualification Workflow: Score, Enrich, Route in Minutes
Speed to lead is the most reliable lever in inbound sales, and most teams take hours. The workflow enriches each form submission the second it arrives, scores it against your ideal customer profile, sends a personalised first reply that asks the one qualifying question, and routes hot leads to the right rep in Slack with everything they need to call — while nurturing the rest automatically.

The problem
Inbound leads wait in a CRM queue until a rep gets to them. By then the prospect has talked to two competitors. Reps waste calls on leads that were never a fit because nobody qualified them first.
What changes when it runs
Every lead gets a relevant reply within five minutes and a rep is notified for the ones worth calling, with company, role, intent signals and a suggested opener. Qualification is consistent, meeting rate per lead goes up, and the CRM finally has clean firmographic data on every contact.
Trigger, then 8 steps
Trigger
Form webhook (HubSpot, Typeform, website form)
Any form submission or demo request posts to the workflow; chat-widget conversations and inbound emails to sales@ use the same path.
Receive the submission
WebhookName, email, company, message, source page and UTM parameters. Free-mail addresses and obvious spam are flagged immediately.
Enrich
HTTP RequestCompany size, industry, tech stack, funding and the contact's role from Clearbit, Apollo or Clay. Missing data is noted, not guessed.
Score against the ICP
CodeDeterministic ICP score from firmographics and role, plus intent points for the source page, message content and repeat visits. Thresholds are in a sheet sales ops owns.
Read the message
AI AgentExtracts the use case, urgency and any objections from the free-text message and drafts the first reply: acknowledges what they asked, asks the one qualifying question you always ask, offers a booking link for hot leads.
Route
SwitchHot: rep notified in Slack and the reply goes out immediately. Warm: reply goes out, added to a nurture sequence, weekly digest to sales. Cold or spam: polite reply or none, CRM updated.
Notify the rep with context
SlackCompany snapshot, role, score and why, the message, the draft reply and a suggested opener for the call. Round-robin or territory rules pick the rep.
Update the CRM
HubSpotContact and company created or updated with enrichment, score, source and the qualification answer when it arrives; the lead is stamped with response time.
Follow up on silence
WaitIf a hot lead has not replied or booked in 24 hours, a second short message goes out; after 72 hours the rep is prompted to call.
Data it touches
- Web forms, chat widget, sales inbox
- Enrichment (Clearbit, Apollo, Clay)
- CRM (HubSpot, Salesforce, Pipedrive)
- ICP definition and scoring thresholds (sheet)
- Calendar / booking links
Guardrails
- The first reply commits to nothing: no pricing, no availability, no promises — it acknowledges and asks.
- Free-mail and suspicious submissions are never enriched with paid credits.
- Reps can override routing; overrides are logged and feed the threshold review.
- Response-time and meeting-rate by score band are reported monthly to check the ICP model.
Speed to lead, with a reply that is actually about them
The classic finding that leads contacted within five minutes convert many times better than leads contacted after an hour holds because interest decays. Auto-responders exist, but a generic 'thanks, we will be in touch' does not hold interest. The workflow's first reply references what the prospect wrote, asks the qualifying question your best rep always asks, and — for hot leads — offers a slot. That is an auto-reply a prospect answers.
Scoring: deterministic first, model second
The ICP score is rules: company size band, industry, role seniority, region. Rules are transparent, sales ops can tune them in a sheet, and they do not hallucinate. The AI step reads the free-text message — where the real intent lives — and extracts use case and urgency to add intent points and to draft the reply. Keeping the two separate means a bad model day cannot route a Fortune 500 demo request to nurture.
What reps get
A Slack message with the company snapshot, the contact's role, the score and the three reasons behind it, the prospect's message, the reply that already went out, and a suggested opening line for the call. The rep's first action is a call, not research. Meeting rate per hot lead is the number to watch; it typically rises because the rep is calling within minutes with context instead of hours later with none.

Automation workflow
$247/month
We set up, host and maintain this workflow on n8n and connect it to your tools. Setup included, cancel monthly, you keep the JSON.
Custom build
$3,000–5,000 one-time
Your systems, your rules, your edge cases. A one-off build on Claude and n8n, delivered with documentation and a walkthrough.
Covers up to 1,000 leads a month, one CRM and one enrichment provider (provider credits billed separately). Conversational qualification over several turns, or lead routing across multiple territories and products, is a custom build.
Frequently asked questions
Can it qualify over a conversation rather than one question?
The standard workflow asks one qualifying question by email and routes on the answer. A multi-turn qualification agent (email or chat) that asks follow-ups and books directly is a custom build with tighter guardrails.
Which enrichment provider should we use?
Clay if you want flexibility and waterfall enrichment; Apollo or Clearbit if you want one provider. The workflow is provider-agnostic and credits are your account's.
How does routing work with territories or products?
Round-robin and simple territory rules are included. Multi-product, account-based or capacity-aware routing is configured as a custom build.
